Cela implique n\u00e9cessairement une capacit\u00e9 \u00e0 communiquer ce qu\u2019on attend, de l\u2019acceptation ainsi qu\u2019un l\u00e2cher-prise de la part de la personne qui d\u00e9l\u00e8gue. Mais encore?<\/p><h4><strong>Anecdote de m\u00e9tier<\/strong><\/h4><p>\u00c0 titre de formatrice, j\u2019animais un atelier avec une trentaine de gestionnaires, o\u00f9 nous abordions l\u2019impact de la d\u00e9l\u00e9gation sur le niveau d\u2019autonomie des employ\u00e9s. Pour que les participants puissent comprendre le m\u00e9canisme de la d\u00e9l\u00e9gation et s\u2019en impr\u00e9gner, j\u2019avais privil\u00e9gi\u00e9 des ateliers de mises en situation.<\/p><h4><strong>La mise en situation<\/strong><\/h4><p>En sous-groupes, les participants avaient pour consigne d\u2019assumer le r\u00f4le d\u2019un gestionnaire responsable d\u2019une mission \u00e0 l\u2019\u00e9tranger qui servirait \u00e0 percer de nouveaux march\u00e9s. Ils devaient Planifier, Organiser, Diriger et Contr\u00f4ler la mission. Leur but\u00a0: pr\u00e9senter leur PODC au groupe.<\/p><h4><strong>Coup de th\u00e9\u00e2tre<\/strong><\/h4><p>Apr\u00e8s un bon moment, j\u2019ai annonc\u00e9 que la mission commen\u00e7ait bient\u00f4t, mais que le gestionnaire responsable ne pouvait plus s\u2019y rendre. La nouvelle consigne pour les sous-groupes\u00a0: D\u00e9l\u00e9guer <strong><em>rapidement<\/em><\/strong> et <strong><em>efficacement<\/em><\/strong> \u00e0 une autre personne ce qui avait \u00e9t\u00e9 fait et lui laisser assumer le r\u00f4le dans cette mission importante.<\/p><h4><strong>R\u00e9sultats<\/strong><\/h4><p>Comment les participants s\u2019en sont-ils sortis? Comme pr\u00e9vu, certains ont tr\u00e8s bien r\u00e9ussi la d\u00e9l\u00e9gation de la mission, alors que d\u2019autres, moins. Voici quelques pistes dont il a \u00e9t\u00e9 question en pl\u00e9ni\u00e8re pour expliquer ce qui n\u2019avait pas fonctionn\u00e9\u00a0:<\/p><ul><li>Tenir pour acquis qu\u2019on avait choisi la bonne personne \u00e0 qui d\u00e9l\u00e9guer, c\u2019est-\u00e0-dire\u00a0qu\u2019elle\u00a0:<ul><li>\u00c9tait disponible et int\u00e9ress\u00e9e;<\/li><li>Avait les comp\u00e9tences et les connaissances pour accomplir la mission;<\/li><li>D\u00e9tenait les moyens pour accomplir la mission.<\/li><\/ul><\/li><li>Par manque de temps, passer outre le pourquoi de la mission, ce qui devait \u00eatre accompli et l\u2019objectif \u00e0 atteindre.<\/li><li>Oublier de demander de reformuler la compr\u00e9hension de ce qu\u2019il y avait \u00e0 accomplir.<\/li><li>Dicter plut\u00f4t que laisser \u00e9merger les enjeux per\u00e7us, les risques ou les \u00e9l\u00e9ments critiques.<\/li><li>Pr\u00e9sumer que les gens comprenaient les tenants et aboutissants du projet parce qu\u2019ils en avaient entendu parler.<\/li><li>Manquer de planification ou de documentation.<\/li><li>M\u00e9conna\u00eetre ou ne pas communiquer les limites et les balises du projet.<\/li><\/ul><h4><strong>Une d\u00e9l\u00e9gation r\u00e9ussie <\/strong><\/h4><p>Cette mise en situation a rapidement fait \u00e9merger aupr\u00e8s des gestionnaires que, trop souvent, dans le feu de l\u2019action, ils omettent de cr\u00e9er les bonnes conditions pour que leur employ\u00e9 soit autonome et s\u2019acquitte de ce qu\u2019ils lui d\u00e9l\u00e8guent.<\/p><p>Outre la prise de conscience des participants, voici quelques recommandations additionnelles pour une d\u00e9l\u00e9gation r\u00e9ussie\u00a0:<\/p><p><em><strong>Le niveau de d\u00e9l\u00e9gation (et d\u2019autonomie) se construit petit \u00e0 petit. <\/strong><\/em><\/p><p>Au d\u00e9but, vous pourrez fragmenter les t\u00e2ches \u00e0 d\u00e9l\u00e9guer pour vous assurer de bien suivre la progression de celles-ci.<\/p><p>Plus l\u2019employ\u00e9 se sentira en confiance, plus vous pourrez espacer les suivis et augmenter le niveau de complexit\u00e9 de la t\u00e2che.<\/p><p><strong><em>Ne d\u00e9l\u00e9guez pas vos t\u00e2ches \u00ab\u00a0ennuyantes\u00a0\u00bb <\/em><\/strong>juste parce qu\u2019elles vous emb\u00eatent. Ce sera la m\u00eame chose pour vos collaborateurs.<\/p><p><em><strong>Acceptez que certaines t\u00e2ches ne puissent \u00eatre d\u00e9l\u00e9gu\u00e9es<\/strong> <\/em>parce qu\u2019elles rel\u00e8vent de vos responsabilit\u00e9s de gestion en raison de leur c\u00f4t\u00e9 confidentiel, s\u00e9rieux ou strat\u00e9gique.<\/p><p><strong><em>Ne c\u00e9dez pas \u00e0 la tentation de ne pas d\u00e9l\u00e9guer <\/em><\/strong>pour acheter la paix. Gagnante \u00e0 court terme, cette strat\u00e9gie prive votre \u00e9quipe d\u2019occasions de se d\u00e9velopper et d\u2019apprendre de nouvelles connaissances.<\/p><p><em><strong>Ne d\u00e9l\u00e9guez pas tout \u00e0 la m\u00eame personne<\/strong> <\/em>m\u00eame si cette personne est capable d\u2019en prendre. Bien que cela puisse sembler s\u00e9duisant lorsqu\u2019on a une star dans l\u2019\u00e9quipe, cette strat\u00e9gie peut cr\u00e9er un sentiment de d\u00e9sengagement aupr\u00e8s des autres.<\/p><p>En terminant, d\u00e9l\u00e9guer est un processus en continu. Prenez le temps de d\u00e9terminer\u00a0de fa\u00e7on continue ce qui peut \u00eatre d\u00e9l\u00e9gu\u00e9 enti\u00e8rement, ce qui peut \u00eatre morcel\u00e9, ce qui ne peut l\u2019\u00eatre parce que cela vous incombe comme gestionnaire, et lancez-vous!<\/p><p>Rappelez-vous qu\u2019en d\u00e9l\u00e9guant, vous confiez \u00e0 quelqu\u2019un d\u2019autre la responsabilit\u00e9 d\u2019accomplir la t\u00e2che ou la mission, mais que vous demeurez imputable des r\u00e9sultats. Il faut donc s\u2019attendre \u00e0 ce que ce soit fait diff\u00e9remment que si vous le faisiez vous-m\u00eames, et qu\u2019il y ait peut-\u00eatre des erreurs en cours de route.<\/p><p>Comme le disait Oscar\u00a0Wilde\u00a0: <em>L\u2019exp\u00e9rience est le nom que nous donnons \u00e0 nos erreurs<\/em>. En d\u00e9l\u00e9guant et en l\u2019acceptant, vous guiderez mieux vos employ\u00e9s vers la voie de
