Vous le connaissez? Dans les ann\u00e9es\u00a080, comprenons-nous, 1880, cet ing\u00e9nieur a r\u00e9volutionn\u00e9 le monde du travail en demandant aux gestionnaires de d\u00e9tailler avec pr\u00e9cision les t\u00e2ches de leurs employ\u00e9s. Ces derniers n\u2019avaient alors plus \u00e0 penser, mais uniquement \u00e0 op\u00e9rer. Nous n\u2019en sommes plus l\u00e0, n\u2019est-ce pas?<\/p><p>Les entreprises ont \u00e9volu\u00e9. On a besoin de plus en plus d\u2019employ\u00e9s comp\u00e9tents, agiles, engag\u00e9s, autonomes, qui savent collaborer. On ne recrute plus seulement des connaissances et un dipl\u00f4me. Les leaders recherchent des employ\u00e9s qui sont capables de s\u2019adapter, d\u2019apprendre, de travailler avec les autres. Mais quand on trouve la perle rare, encore faut-il savoir utiliser ses talents!<br \/><br \/><\/p><h5><strong>Utiliser les talents<\/strong><\/h5><p>Dans nos sondages de satisfaction, les employ\u00e9s nous confient que, trop souvent encore, ils n\u2019ont pas l\u2019occasion de mettre en valeur leurs talents et leurs capacit\u00e9s. C\u2019est donc dire que les leaders ne vont pas chercher le meilleur de leurs employ\u00e9s. Mais comment expliquer cela?<\/p><p>Vous reconnaissez-vous chez ces leaders que j\u2019ai rencontr\u00e9s dans ma carri\u00e8re de consultante?<\/p><ul><li>Jacques, gestionnaire d\u2019exp\u00e9rience, fort appr\u00e9ci\u00e9 mais toujours d\u00e9bord\u00e9. Apr\u00e8s quelques r\u00e9flexions, il est devenu clair pour lui que, par crainte de surcharger ses employ\u00e9s, il s\u2019investissait dans les moindres d\u00e9tails, m\u00eame s\u2019il avait <strong>l\u2019occasion de laisser plus de latitude aux talents en place pour leur permettre d\u2019apprendre<\/strong>.<\/li><li>Denise, elle, donnait des instructions pr\u00e9cises et r\u00e9glait les probl\u00e8mes de son bras droit pour \u00eatre plus efficace. Apr\u00e8s une formation, elle a pris conscience que la meilleure approche \u00e0 long terme pour rendre ses employ\u00e9s autonomes \u00e9tait d\u2019adopter une approche de coaching et<strong> d\u2019orienter les autres pour qu\u2019ils trouvent eux-m\u00eames leurs solutions aux obstacles et aux d\u00e9fis. <\/strong><\/li><li>Mawad avait de l\u2019\u00e9nergie \u00e0 revendre. Comme une girouette, il avait tendance \u00e0 \u00e9tourdir ses employ\u00e9s, qui ne savaient pas toujours o\u00f9 tournait le vent. Les priorit\u00e9s et les plans changeaient continuellement. Ses employ\u00e9s restaient donc fig\u00e9s dans l\u2019inaction. Apr\u00e8s quelques s\u00e9ances de coaching, il a pris conscience que s\u2019il voulait des collaborateurs efficaces, il devait <strong>clarifier les priorit\u00e9s et la direction<\/strong>, et se donner du temps pour <strong>\u00e9valuer la progression des mandats<\/strong>.<br \/><br \/><\/li><\/ul><h5><strong>Faire partie de la solution<\/strong><\/h5><p>Dans ces exemples, on se rend compte que, comme leader, on fait partie de la solution pour redonner le pouvoir \u00e0 l\u2019autre d\u2019agir et lui permettre de faire preuve d\u2019autonomie. On parle ici de la capacit\u00e9 \u00e0 donner la <strong>Direction<\/strong>, \u00e0 identifier le <strong>Soutien<\/strong> n\u00e9cessaire et \u00e0 redonner \u00e0 l\u2019autre son <strong>Autonomie<\/strong> (ou sa capacit\u00e9 d\u2019<strong>Agir<\/strong>). Comme une formule math\u00e9matique\u00a0:<\/p><p><em>Direction<\/em> x <em>Soutien <\/em>x <em>Autonomie<\/em><\/p><ul><li><strong>Pour donner la direction<\/strong>, on peut penser \u00e0 communiquer le cadre, les attentes, les objectifs li\u00e9s au travail.<\/li><li><strong>Pour donner du soutien<\/strong>, on peut \u00e9valuer les ressources n\u00e9cessaires pour r\u00e9ussir, former, offrir du coaching, g\u00e9rer les risques, les obstacles.<\/li><li><strong>Pour redonner \u00e0 l\u2019autre son autonomie<\/strong>, on laisse des choix, on respecte les fa\u00e7ons de faire, on se permet de d\u00e9l\u00e9guer des responsabilit\u00e9s, de valoriser l\u2019apprentissage qui d\u00e9coule des erreurs.<\/li><\/ul><p>On se rappelle surtout que, s\u2019il manque un \u00e9l\u00e9ment \u00e0 l\u2019\u00e9quation, \u00e7a ne fonctionne pas. <em>C\u2019est la cons\u00e9quence d\u2019une multiplication avec un z\u00e9ro!<\/em><\/p><h5><strong><br \/>L\u2019autonomie, une coresponsabilit\u00e9<\/strong><\/h5><p>J\u2019aime me rappeler une sup\u00e9rieure que j\u2019ai eue au d\u00e9but de ma carri\u00e8re. Une personne visionnaire qui me donnait suffisamment de latitude pour mettre ma couleur dans mon travail.<\/p><p>Toutefois, comme employ\u00e9e, j\u2019ai vite compris que j\u2019avais la responsabilit\u00e9 d\u2019\u00e9changer davantage avec elle\u00a0: pour mieux comprendre ses attentes, pour lui faire part de mes doutes, de mes d\u00e9fis et de ma fa\u00e7on de voir. N\u2019h\u00e9sitez pas \u00e0 solliciter vos employ\u00e9s et \u00e0 leur donner la responsabilit\u00e9 de <strong><em>vous<\/em><\/strong> communiquer ce dont <strong><em>ils<\/em><\/strong> ont besoin.<\/p><p>Cette gestionnaire a r\u00e9ellement marqu\u00e9 ma carri\u00e8re et m\u2019a donn\u00e9 la confiance dont j\u2019avais besoin pour agir avec autonomie. Je vous souhaite <strong>d\u2019\u00eatre ce leader<\/strong> <strong>significatif<\/strong> pour chacun de vos
